The diagnostic comes first, and it is the prerequisite for everything that follows, because the later work is only sound when it is built on what the diagnostic establishes about how your measurement and incentive infrastructure shapes behavior. What comes after is scoped to those findings. Some organizations need a purpose-built system to capture information they have wrongly concluded is unmeasurable. Others need a standing analytical perspective as strategy and metrics evolve. The diagnostic provides the foundation and shows which of these next steps the organization needs.
The Forward Intrinsic Diagnostic
The diagnostic is the entry point and the foundation for the work that follows. It is a structured assessment of how your organization actually learns, adapts, and compounds expertise, examining your stated goals, your formal measurement and incentive architecture, and the behavior the system produces, then mapping where the three reinforce each other and where they contradict. It is where the structural conditions behind your symptoms become visible and addressable.
Measurement system design
Many organizations fail to gather their most valuable behavioral and operational data not because the data does not exist, but because they have concluded that certain things cannot be measured. As Douglas Hubbard argues in “How to Measure Anything,” anything real and observable can be measured. The real questions are whether the value of the information justifies the cost of obtaining it, and whether the instrument itself introduces distortions that corrupt the data it collects.

Some engagements are periodic reviews of the measurement architecture as new priorities emerge. Others are standing participation in the leadership conversations where the metric architecture is doing visible work and an outside read on its behavioral effects is worth having in the room.
This is not a retainer for implementation support. It is access to the analytical framework on an ongoing basis, for organizations that have decided the relationship between what they measure and how their people behave is not a problem to solve once and set aside.
